
How much does leadership training cost?
Two quotes for 'a leadership program for 20 managers' can differ by five times and both be honest. The difference is almost never the facilitator — it is what happens either side of the room.

The ranges buyers actually see
Leadership training is priced three ways: per seat on an open program, per cohort for a custom design, or per day for facilitation only. Comparing across those formats is where most budgets go wrong.
- Open enrolment programs: roughly $1,500–$6,000 per participant for a two to five day course, higher for business-school-branded programs.
- Custom cohort programs: roughly $30,000–$120,000 for a cohort of 15–25 across four to six modules, including design, delivery and a measurement pulse.
- Facilitation-only day rates: roughly $3,500–$12,000 per facilitator day, depending on seniority and whether design is included.
- Blended programs with digital reinforcement: add roughly 15–25% to a custom cohort for platform, nudges and manager toolkits.
- Coaching add-ons: three one-to-one sessions per participant typically add $1,200–$3,000 per person.
The five line items that move the number
When a quote looks unexpectedly high or suspiciously low, it is usually one of these:
- Discovery. Interviews with sponsors and a sample of participants before design. Skipping it is the single biggest source of generic content.
- Bespoke case material. Writing scenarios from your own business costs real hours and is what makes a program feel like it was built for you.
- Cohort size. Behavioural practice needs small groups; a 40-person 'cohort' is a lecture with a facilitator fee attached.
- Manager involvement. Briefing participants' managers before and after roughly doubles transfer and adds a modest amount to the cost.
- Measurement. A baseline and a re-measure at 8–12 weeks is billable work, and it is the part that lets you defend the spend next year.
What a defensible budget looks like
For a first custom cohort, a workable split is roughly 20% discovery and design, 55% delivery, 10% manager enablement and 15% measurement and reinforcement. Programs that put 95% into delivery days are cheaper on the invoice and far more expensive in outcome.
If budget is tight, cut cohort count before you cut discovery or measurement. Running one well-instrumented cohort and expanding on evidence beats running three that nobody can evaluate.
Questions that expose a weak quote
Ask these before signing anything:
- What will you do before module one, and how many hours is that?
- How many participants per facilitator during practice?
- What are participants expected to do between modules, and who follows up?
- What will you measure, when, and what happens if it does not move?
- Which parts of this design are reused from other clients, and which are written for us?
