
Does emotional intelligence training actually work?
Emotional intelligence training has a credibility problem, and much of it is deserved. The failure is rarely the subject — it is the format most of it is sold in.

What can and cannot change
Dispositional traits are relatively stable in adults. Specific interpersonal skills are not. That distinction decides whether a program is a reasonable investment or a personality workshop.
- Changeable with practice: noticing your own state before you act, naming what you observe without accusation, regulating under time pressure, asking a question instead of asserting, and repairing after a bad exchange.
- Largely fixed: baseline temperament, natural extraversion, how much conflict a person finds comfortable.
- Changeable but slow: how a person interprets ambiguous behaviour from others, which is usually the deepest driver and needs feedback over months, not a workshop.
Why assessment-led programs disappoint
The common format is an assessment, a debrief and a one-day workshop. Participants enjoy it, self-report improvement, and behave identically the following week. Self-report is the weakest measure in this field precisely because self-awareness is the thing being trained — people who improve most often rate themselves lower afterwards.
An assessment is a useful conversation starter and a poor program. Treat the profile as the first 10% of the work.
What a program that works looks like
Four design features separate the programs that move behaviour:
- Observer data, not just self-report. Short structured input from the people who work with the participant, gathered before and again at 8–12 weeks.
- Live practice on real situations. Participants bring an actual conversation they are avoiding, and rehearse it with feedback.
- Small groups. Six to eight per facilitator during practice; beyond that people watch rather than practise.
- Spacing and reinforcement. Three or four short sessions over eight weeks beats one full day, because the behaviour has to fail in the wild and be corrected.
How to evaluate whether it worked
Do not ask whether participants found it valuable. Baseline three to five observable behaviours with the people around each participant — for example, how often they ask a clarifying question before disagreeing, or whether they check in after a tense meeting — and re-measure at 8–12 weeks against the same observers.
At team level, watch the second-order signals: how quickly issues surface, whether feedback happens between peers rather than only through the manager, and whether meeting airtime is less concentrated than it was.
When it is the wrong intervention
If the problem is an unclear operating model, contradictory incentives or a single unmanaged behaviour at the top, EI training will not fix it and will be read cynically. Fix the structural cause first; training that asks people to be more emotionally skilful inside a broken system reliably damages trust.
